There are a couple of ways to get new armor. First, you can obtain treasure chests by defeating named enemy leaders and base commanders. Sometimes those chests will contain armor. For example, I defeated Gilles de Rais in a battle last night and he dropped a chest that contained an armor piece called Valhalla (very cool chest armor with angel wings on the back). Armor drops from enemy leaders like that have been pretty rare for me, though. Most of the time they seem to drop artwork or pennants or maybe a weapon.
The other and more reliable way to get new armor is to go to the merchant after each battle and check out the inventory he is selling. He will usually have new pieces of armor and new weapons. As you advance through the story the merchant will offer better and more armor, though it does seem like his inventory is very random. Good luck!
